Grow Without Hiring: What 60% of AI-Using Small Businesses Are Doing Differently

Invalid Date•6 min read

The number that changes the growth question

Per PYMNTS (Oct 27, 2026), 60% of small and mid-sized businesses using AI said they can produce more without adding employees. Among growing businesses, 16% reported skipping a full-time hire because of AI, compared with 10% of businesses with flat revenue.

PYMNTS Intelligence, in its SMB Growth Monitor report, frames the shift plainly: growth may depend less on how many people a company employs than on where it chooses to deploy human expertise.

The warning inside the same report

Per PYMNTS (Oct 27), frequent AI users estimated savings equivalent to 16% of annual revenue from avoiding outside help — and also estimated lost revenue equivalent to 6.7% as customers use AI instead of buying their services. At the same time, 23% of SMBs gained customers specifically seeking human-delivered work, 14% attracted business correcting AI-generated output, and 21% emphasised human involvement as a selling point or plan to do so.

That is not a headcount story. It is a judgment story: customers pay for the work a person stands behind.

What to automate first, and what to keep human

  • Automate volume first: repetitive, time-sensitive work that waits in a queue — incoming calls, follow-ups, scheduling, reminders.
  • Keep human judgment where a customer notices it: diagnosis, estimates, complex decisions, relationships.
  • Measure finished work, not tools: a job is done when the call is answered and booked, the follow-up is sent, and the calendar is updated.

The phone test

For most contractors and service businesses, the first automated job should be the phone. It is the highest-volume, most time-sensitive queue in the business — and the one that loses jobs when it goes unanswered while you are on the tools.

Practical takeaways for this week

  • List three jobs that currently wait for you personally, and ask which one a system could finish safely inside rules you set.
  • Pick the job that touches customers first — usually the phone or follow-up — and automate that one before adding anything else.
  • Keep the human promise visible: tell customers a person will always handle the work that needs judgment.
